He thought his ads were broken.

The Apothecary by Justin team with Sales Savvy Online

He spent $3,204 to make $548 in the month he signed. By August he made $27,469 on $10,525 of media. The ads were never the problem. At a $69 average order he could afford $55 to buy a customer, and $55 does not buy a customer. We fixed the maths first.

The diagnosis

There was no price at which traffic could be bought.

In January he was paying $400 to acquire a customer who generated $55 of gross profit. Eight orders, every one of them losing about $350.

That is not an advertising problem, and no amount of creative testing fixes it. Traffic does not cost $55 in this category. He had already been through three agencies who tried to optimise their way across a 7× gap between what a customer cost and what a customer was worth.

What we changed

Two levers, in this order.

1. Average order, $69 to $137. Doubling the average order doubled what he could afford to pay for a customer, from $55 to $115. The question changed from how to get cost per customer under $55, which is impossible, to under $115, which is routine.

2. Margin, 80.1% to 83.7%. Small-looking, but it does real work. It pulled break-even from 1.25× to 1.20× and added gross profit to every order with no acquisition cost attached.

Cost per customer fell from $400 to $52, not because we found cheaper traffic, but because a $137 offer with real margin behind it can outbid a $69 one and convert better. Spend was not cut. It went from $3,204 to $10,525 a month. He scaled into the fix rather than retreating from it.

What it cost

About $20,000 and seven months.

On Shopify cost of goods, media and our monthly fee, his running position bottomed near −$9,500 in March and crossed into the black in August, month seven. His own books show a deeper low, −$21,873 at month six, because they also carry labour, packaging, freight and transaction fees.

Two cost bases, same shape: months of falling cash, then the first profitable month. We call that the Rebuild Dip. It ran a little over the roughly $15,000 most stores need, because he started further behind than most.

The two founders of Holtsee

Holtsee

Premium eyewear with strong margins, ready to scale beyond founder-led sales.

By month three orders had gone from 147 to 303, conversion was up 74%, net profit up 3.4× and blended return on ad spend sat near 6×, with 80% gross margins held. Every month came in ahead of forecast: 218%, then 126%, then 154% of target.

Prove the creative, switch on retention, scale the highest-margin product. No margin sacrificed.

Net profit +239%

Net profit by month three. Revenue up 115% over the same period, with blended return on ad spend near 6×.
